Most marketing leaders do not need another 40-slide recap of their own Search Console. They need a working SEO consultation: a few hours that turn a messy organic picture into a ranked list of jobs, owners, and pipeline risk. That is a different product from an audit PDF, and it is different from a retainer kickoff. You walk in with queries, pages, and conversion paths. You walk out knowing which intents still produce qualified demand, which pages leak after the click, and which work you will actually staff this quarter.
Zero-click search is no longer a side note. SparkToro/Datos (Jan 2024) put 68.01% of US Google searches ending without a click. As of late 2024, AI Overviews sit on a large and growing share of queries (often cited above 20%), and publishers including Authoritas, Search Engine Land, and BrightEdge have reported CTR cuts on AIO SERPs that range widely (about 15-64%) depending on the study and vertical. Impressions can look healthy while organic pipeline thins. An SEO consultation that still scores “visibility” as the north star will send you into the wrong sprint.
This piece is the session itself: what to put on the table, how to run the diagnosis, the checklist you can execute without waiting for a 90-day “discovery,” and the measurement you should refuse to leave fuzzy. Paid stays in the background. Google Ads still prints a 4.2x average ROAS in 2026 benchmarks (WordStream 2026 industry benchmarks) and Search CPC sits near $2.96 (WordStream 2026 industry benchmarks), up about 12% year over year. That pressure is exactly why organic has to earn its keep with qualified leads, not vanity rankings.
The first 90 minutes: what to look at and why it matters
Start with the money query, not the homepage. Pull the last 90 days of Search Console queries that already produce clicks, then overlay CRM or form outcomes if you have them. You are looking for intent clusters that still convert, not the biggest impression buckets. High-impression, zero-click AI Overview terms can inflate “opportunity” lists that never become meetings.
Then open the pages those queries already hit. If paid or organic traffic lands on a generic homepage, you already found a leak. Dedicated pages that match the query’s job (demo, comparison, implementation, pricing, local service) convert. Homepages rarely do. Core Web Vitals still matter here: only 55.9% of origins passed all three in May 2026 CrUX data. A consultation that skips INP and mobile form behavior is guessing why desktop converts and phones do not.
Third pass: content that looks “done” in a CMS but has no information gain. After the March 2026 core update, volume is a dead metric. AI-assisted content is now routine in top-ranking pages, so uniqueness is not “we used a writer.” Uniqueness is a point of view, proof, and a job the SERP does not already answer. If your cluster is a paraphrase of the same five competitor outlines, the consultation should say so in plain language.
Fourth pass: tracking. If you lose 20%+ of conversion events to ad-blockers and privacy gaps, organic “leads” in GA4 and CRM will disagree. Last-click will also double-count when SEO assisted a paid close. You do not need a full MMM in session one. You do need one agreed definition of a qualified lead and a UTM-plus-CRM path you trust enough to reallocate budget.

The failure mode: consultation as theatre, program as afterthought
You have seen the version that produces a 60-page crawl dump, a keyword TAM slide, and a polite “we’ll prioritize in month two.” That is not a mystery. The deliverable was a document, not a decision.
Another version over-indexes on AI Overview inclusion as if citation share were a one-week project. GEO work belongs in the plan. It does not replace technical hygiene, internal links, or pages that can convert a human who still clicks. SERP impression visibility matters more than it used to. It still has to connect to cost per qualified lead.
A third version treats SEO as a cheaper substitute for paid while CPCs rise. Organic can offset some of that $2.96 Search CPC, but only on intents you can win and convert. If the consultation cannot name three commercial queries you will not chase because the SERP is ads-plus-AIO with no click path, it is not a strategy. It is a wish list.
Watch for guaranteed rankings or a promised CPL before anyone has seen your indexation, your sales cycle, or your form. Realistic movement still takes 3-6 months on competitive terms. Faster stories usually rest on branded queries you already owned.

The mechanism was not “we need more blogs.” Comparison queries were ranking a product page whose first screen still sold the category, not the difference versus incumbents. How long should an SEO consultation last if we already have an agency?
Ninety minutes to a half day is enough if Search Console, analytics, CRM, and the live converting pages are in the room. Multi-week “discovery” usually means the work was not scoped. Use the time to score intents, pages, and tracking, then assign tickets.
Should we still invest in SEO if AI Overviews cut CTR?
Yes, but not by chasing every impression. Prioritize queries that still produce clicks or branded demand, and treat AEO as a citation and answer-quality problem on those SERPs. Measure qualified leads, not only CTR.
What should we walk away with on paper?
A scored intent list, the URLs that will change first, the conversion event you will report, owners, and a 30-day shipping list. If you only walk away with a proposal, you had a sales meeting.
Can we do keyword research in-house and skip the consultation?
You can export keywords in-house. The consultation is the judgment on which clusters map to sales-accepted demand, which pages can win, and which technical or CRO issues will waste the content. Tools do not make that call.
